Regular vs Stiff Shaft

The single most common self-inflicted equipment mistake in golf is ordering a shaft that is too stiff. Here is how flex actually works, and how to find yours without a launch monitor.

Every club you buy asks you a question you have not been given the information to answer: regular or stiff? There is no explanation on the listing, the letters are inconsistent between brands, and the honest truth is that most golfers guess.

They also guess in the same direction. Almost every amateur who guesses picks a shaft that is too stiff, because “stiff” sounds like the serious option and “regular” sounds like the one for people who are not very good. That is a marketing accident, not a description of anything, and it costs a lot of golfers distance every round.

What flex actually is

A golf shaft is not a rigid stick. During the downswing it bends backwards under the weight of the clubhead, then springs forward again as you approach the ball. That bend-and-recover cycle is called loading and unloading, and it adds meaningful clubhead speed at impact — the shaft is, in a small way, a spring.

Flex describes how easily the shaft bends. A softer shaft bends more for a given force; a stiffer one bends less. The whole fitting question is whether the shaft’s stiffness matches the force your swing applies to it.

Get it right and the shaft unloads at impact, adding speed and delivering the face square. Get it wrong in either direction and the timing is off.

The letters, and what they mean

The usual ladder, softest to stiffest:

  • L — ladies flex, the softest commonly sold
  • A or M— senior flex (A stands for “amateur”, confusingly)
  • R — regular
  • S — stiff
  • X — extra stiff

The critical thing to understand: these letters are not standardized. There is no industry specification behind them. One manufacturer’s regular can be stiffer than another’s stiff, and this is genuinely true rather than an internet rumor. The letters are a guide within a brand, not across brands.

What too stiff feels like

A shaft that is too stiff for your swing never fully loads, so you lose the spring effect entirely. The symptoms are consistent:

  • The ball flies lower than you expect and carries shorter
  • Impact feels harsh and boardy rather than solid
  • Your misses tend to leak right (for a right-handed golfer)
  • You find yourself swinging harder to compensate, which makes all of the above worse

That last point is the trap. A too-stiff shaft encourages you to swing out of your shoes, which wrecks your sequencing and your balance, and now you have two problems.

What too soft feels like

Less common among self-diagnosing amateurs, but real:

  • The ball flies higher than intended and balloons in the wind
  • Misses tend to go left, because the head arrives with the face closed
  • The club feels vague or whippy at the top of the backswing
  • Dispersion is wide even on shots that felt fine

Here is the useful asymmetry: too soft is a much less damaging error than too stiff. A shaft slightly softer than ideal still loads and still returns energy; one that is too stiff simply does not. If you are genuinely unsure, err soft.

How to work out your flex without a launch monitor

The proper way is clubhead speed, measured. The usual bands with a driver:

  • Under about 75 mph — ladies or senior flex
  • Roughly 75 to 85 mph — regular
  • Roughly 85 to 97 mph — firm or stiff
  • Above about 97 mph — extra stiff

Note where stiff begins. Ninety-seven miles per hour is a genuinely fast swing, faster than most male amateurs achieve, and it is the reason so many golfers are over-flexed.

If you have no way to measure, use a proxy instead: your carry distance with a 7-iron. Not your best-ever 7-iron — a typical, solid one.

  • Under 130 yards — regular or softer
  • 130 to 155 yards — regular
  • 155 to 175 yards — firm or stiff
  • Over 175 yards — stiff

Where flex matters most

The driver. Longest club, fastest swing, most shaft bend, biggest consequence. If you only get one flex decision right, get this one right. Our drivers roundup notes which models offer more than one option.

Fairway woods and hybrids. Shorter than a driver, so less critical, but still worth matching. Most golfers use the same flex as their driver.

Irons. Flex matters less here than shaft weight does. A light graphite iron shaft in regular flex will do more for a moderate swing than agonizing over R versus S. Our steel versus graphite guide covers that decision.

Wedges and putters. Effectively irrelevant. Wedge swings are short and controlled, and the shaft barely loads. Buy whatever comes with them.

Three things that matter more than flex

Before you spend money re-shafting anything, in order:

Length. A club the wrong length changes your posture, and posture changes everything downstream. This is a bigger deal than flex and much less discussed.

Grip size. Too small and the hands get over-active, closing the face; too large and they stop releasing, leaving it open. Our grips page has the fingertip test for sizing.

Total weight. A set that is too heavy to swing comfortably by the fourteenth hole costs you more than any flex mismatch.

If you already own the wrong flex

Do not panic and do not immediately spend money. Two honest options.

Play it and see. A slightly wrong flex is a small effect compared with an inconsistent strike. If you cannot yet find the middle of the face reliably, the shaft is not your limiting factor and re-shafting will change nothing you can measure.

Re-shaft the driver only. If your strike is decent and your driver flight is low and short with a right miss, re-shafting one club is far cheaper than a new club and addresses the place where flex matters most.
